The correct sequence is: identify the process, quantify the cost, then design the system. The tool selection comes last.

What Actually Costs Time
The processes worth automating share a common profile. They are repetitive but not purely mechanical: they involve some data lookup, some conditional logic, some output that goes somewhere. They happen frequently enough to compound. And they are currently handled by someone who has other things to do.
In practice, this tends to be:
- Intake and qualification workflows: new leads, new clients, new cases, where someone manually reads input, routes it, and logs it somewhere
- Cross-system data movement: information that exists in one tool and needs to exist in another, currently moved by a human

The n8n Approach
Self-hosted n8n is the infrastructure we build most automation on. The reasons are practical.
You own the code. There is no per-operation pricing that scales against you as volume grows. You can run it inside your own network, which matters for healthcare, legal, and any environment with data residency requirements. And the visual workflow model makes it maintainable by someone other than the person who built it.
SaaS automation platforms make sense for simple, low-volume cases. They stop making sense the moment you need custom logic, real data volumes, or the ability to inspect and debug what is actually happening inside a workflow.
For most operations-heavy businesses, that point comes earlier than expected.
When AI Enters the Workflow
Standard automation handles deterministic logic well. If this, then that. Route based on field value. Move data from A to B.
The interesting problems involve judgment. Classifying an inbound message. Extracting information from a document that is not consistently structured. Deciding which of several possible next steps applies to this particular case.
This is where LLMs become useful inside automation pipelines, not as the center of the system, but as a component that handles the parts that are too variable for rules-based logic. The automation handles the structure. The model handles the ambiguity.
The architecture matters. An LLM call embedded in an n8n workflow, with structured output validation and a human-review path for low-confidence cases, is a very different thing from a chatbot. One handles thousands of cases per week unattended. The other handles one conversation at a time.
What We Have Learned Building These Systems
A few things hold across almost every automation engagement:
The edge cases are the project. Any reasonably capable engineer can automate the happy path. The work is in the cases that deviate: the malformed input, the missing field, the ambiguous state. How the system handles those determines whether it runs unattended or creates a new category of problems.
Observability is not optional. A workflow that runs silently is a workflow you do not trust. Every system we build has logging, alerting, and a way to inspect what happened for any given run. This is what allows a team to hand off operations to an automated system with confidence.
The first 60 days after launch are the real build. The production edge cases that surface in the first two months of live operation are different from anything tested in staging. We stay close through that period because that is where the system actually gets hardened.
